The Case of the Missing Product Page
Product pages are vanishing from Google AI Overviews' citations rather than from the index. BrightEdge's holiday 2025 analysis found that only about 4% of Google AI Overview shopping citations went to retailers, versus roughly 36% in ChatGPT, a 9x gap. For shopping queries, Google's AI answers lean on YouTube reviews, Reddit threads, and Quora discussions instead of merchant pages.
Picture the milk carton. Last seen: ranking well, 2024. If your product pages have gone quiet, they have plenty of company on the missing poster, and the disappearance has a mechanism rather than a mystery.
BrightEdge's numbers describe the crime scene precisely. When a shopper asks Google's AI where to find the best of anything, the citations overwhelmingly go to the people talking about products: video reviews, community threads, comparison editorial. The merchants selling those products collect about 4 cents of every citation dollar. ChatGPT, for contrast, cites retailers about nine times more often, which matters later in this story.
Ranking never promised immunity either. Ahrefs found that pages ranking in Google's organic top 10 supplied 76% of AI Overview citations in mid-2025, and its March 2026 re-run put that figure at 38%, as Search Engine Journal reported. Part of the drop is methodological, and the two datasets aren't directly comparable, but the direction is unkind: even a well-ranked product page holds no guaranteed seat in the answer. This is the problem generative engine optimization exists to solve.
Commercial Queries Are Exactly Where AI Overviews Are Growing
AI Overviews started on informational queries and are expanding straight into buying research. Semrush found commercial-intent keywords triggering AI Overviews grew 71% between November 2025 and April 2026, and Google Ads now share a SERP with an AI Overview about twice as often as a year earlier.
Here is the part of the story where the thing in the summary box learns to shop. The queries where AI Overviews are growing fastest are the ones your category pages and buying guides used to own: mid-funnel research, best-X-for-Y, this-versus-that. The comparison work a shopper once did across six tabs, three of them yours, now happens inside one answer, above the first organic result, next to the paid ads. The same compression already erased page 2 of Google, and it is working through page 1 now. If your AIO program still treats shopping queries as an afterthought, How to Rank in Google AI Overviews is the companion piece.
Where the Shoppers Went: Straight Through the AI
AI-referred retail traffic is exploding and now converts better than other channels. Adobe Analytics measured generative AI traffic to US retail sites up 693% year over year during holiday 2025, with AI-referred shoppers converting 31% more than arrivals from other sources and revenue per AI-referred visit up 254%. Salesforce estimates AI and agents drove 20% of holiday retail sales, some $262 billion.
The traffic went somewhere, and the somewhere is measurable. Adobe clocked generative AI referrals to US retail sites growing 4,700% year over year as early as July 2025, with 38% of consumers saying they had already used generative AI for shopping. The early knock was quality: as of July 2025, those AI-referred visitors were 23% less likely to convert. Then the flip came. By holiday 2025, Adobe's data showed AI-referred shoppers converting 31% better than everyone else. The window shopper stopped window shopping. A visitor who arrives from an AI answer has already done the comparison work inside the answer and lands pre-persuaded.
Salesforce's holiday numbers agree from another angle: AI and agents drove $262 billion, about 20% of retail sales in its dataset, and shoppers arriving from AI-powered search converted nine times more often than social traffic. The same season, OpenAI switched on Instant Checkout so ChatGPT users can buy from Etsy and Shopify merchants inside the chat, built on the Agentic Commerce Protocol it developed with Stripe, and Perplexity opened its PayPal-powered checkout to all users. One honesty note for the board deck: AI referrals remain a small share of total retail traffic. The argument is trajectory and conversion quality rather than present-day volume, and both curves point the same way.
Why Your Product Pages Vanished: Three Mechanisms
Three mechanisms remove the product page from the journey. AI Overviews cite editorial and community content, so advice queries resolve without merchant pages. Product data now flows through Google's Shopping Graph, more than 60 billion listings with billions refreshed hourly, directly into AI surfaces. And agentic checkout completes purchases without a browsing session at all.
1. The advice layer got answered
"Best carry-on for Europe" now resolves inside the AI Overview, citing the video reviews and community threads from the citation patterns above. Your buying guide loses the visit even on the queries where your product wins the recommendation.
2. The data layer got piped
Google's AI shopping experience, built into AI Mode, pairs Gemini with the Shopping Graph, which Google says now holds more than 60 billion product listings, with more than 2 billion refreshed every hour. Prices, availability, and specs render inside the AI surface, drawn from Merchant Center feeds rather than from a visit to your product page. Google's own AI guidance says it plainly: feeds and business profiles are what make products visible in AI responses. Product schema still earns rich-result eligibility, and Structured Data for AI Search covers what it does and does not do.
3. The checkout got delegated
In November 2025, Google's agentic checkout went live in the US with Wayfair, Chewy, Quince, and select Shopify merchants: an agent completes the purchase on the merchant's site when a tracked price drops. ChatGPT and Perplexity run their own versions. The purchase happens. The session never does. The scariest sentence in retail analytics is an order with no pageviews behind it.
The Merchant Playbook: How to Get Products Into AI Answers
Four moves: keep Merchant Center feeds complete and fresh so AI surfaces read your data correctly, maintain Product structured data for eligibility, earn presence in the editorial, video, and community content AI actually cites, and measure your citation share so you know which engines send your buyers and which withhold them.
1. Feed hygiene first. Google's AI guidance names Merchant Center feeds as the path into AI responses. Complete attributes, live availability, accurate pricing. Unglamorous, decisive, and the fastest fix on this list.
2. Product schema for eligibility, not magic. Product markup keeps you eligible for rich results, and per Google there is no special AI schema to add. Keep the visible page facts identical to the markup.
3. Be citable where AI actually looks. The citation patterns point to the target map: YouTube reviews, Reddit presence, earned editorial in your category. Getting your products into the content AI cites beats waiting for AI to cite your product page. That earned layer compounds, and it is the work competitors skip.
4. Measure the funnel you cannot see. Load your category's buying prompts into Gist GEO as Queries; it runs each repeatedly across ChatGPT, Claude, Perplexity, and Google AI Overviews and scores the nine baseline metrics. For commerce, watch Share of Recommendations, Average Ranking in Lists, Share of Citations, and Sentiment first. One diagnostic pair earns its keep: strong Share of Voice with weak Share of Recommendations means AI knows your brand and still leaves you off the shortlist, which is a content and earned-media problem rather than a feed problem.
Run a Gist GEO audit and see which engines recommend your products, and which recommend your competitors.
